# Fractional CTO for AI Products

Senior technical ownership before a full-time CTO is the right hire. Founder-led teams with engineers or vendors, an ambitious AI product, and no single senior owner of technical truth.

## When this fits

Founder-led teams with engineers or vendors, an ambitious AI product, and no single senior owner of technical truth.

## How I would approach it

I would start by getting close to the product, the code, the team, and the decisions that keep circling without an owner. You can expect direct answers, visible tradeoffs, and hands-on help on the critical path. My job is to give you technical truth you can act on, then help the team turn it into momentum.

## Useful artefacts, not ceremonial deliverables

### Technology and AI strategy

A short decision map connecting company priorities to technical choices and sequencing.

### Architecture and build-versus-buy decisions

Named tradeoffs, ownership boundaries, and reasons the team can revisit later.

### Delivery risk and engineering direction

A visible critical path with risk, responsibility, and the next intervention made explicit.

### Executive and investor technical communication

Plain technical truth that a founder can use without translating an engineering document.

## What does a Fractional CTO do?

A Fractional CTO gives a company senior technology leadership on a part-time or time-bound basis. For a founder-led AI company, that means owning technical decisions, architecture, delivery risk, engineering direction, and executive communication while staying close enough to implementation to test what is actually true.

## What the role owns

- Own technical truth: Turn competing opinions into explicit decisions about product scope, architecture, AI dependencies, cost, security, reliability, and sequencing.
- Create delivery momentum: Clarify the critical path, remove avoidable uncertainty, and work directly with engineers or vendors where senior intervention changes the outcome.
- Prepare the next stage: Leave behind a stronger decision system, clearer technical ownership, and an honest view of when a permanent CTO or expanded team becomes the right move.

## Fractional CTO, consultant, or full-time CTO?

### Fractional CTO

**Best for:** Ongoing senior ownership before a full-time CTO is justified

**Involvement:** Recurring, decision-owning, and implementation-close

### Technical consultant

**Best for:** A defined question, review, or specialist intervention

**Involvement:** Advisory or project-specific, usually without operating ownership

### Full-time CTO

**Best for:** A company ready for permanent executive and organisational leadership

**Involvement:** Continuous ownership across technology, team, budget, and company strategy

## Questions about hiring a Fractional CTO

### When should a startup hire a Fractional CTO?

A Fractional CTO is useful when technical choices are becoming consequential but a permanent CTO is premature. Common signals include an AI prototype moving toward production, engineers or vendors working without one senior owner, rising reliability or cost risk, fundraising diligence, or a founder spending too much time translating between product and engineering.

### Is a Fractional CTO only an adviser?

Not in my model. I advise where the work is a decision, and I work directly in the architecture, code, evaluation, deployment, or recovery path where evidence is needed. The aim is senior ownership with enough implementation contact to prevent strategy from becoming detached from reality.

### What does the first month look like?

The first month establishes technical truth, a decision register, a delivery rhythm, and one meaningful intervention. I begin with the product, system, team, and commercial pressure; map architecture and risk; then help ship or de-risk the most important item on the critical path.

### Can a Fractional CTO work with an existing engineering team or agency?

Yes. The role is often most useful when capable engineers or vendors are already present but cross-cutting decisions have no clear owner. I can set direction, review evidence, resolve tradeoffs, improve the operating cadence, and help the existing team execute without replacing it.

### How is a Fractional CTO different from a full-time CTO?

The level of judgement can be similar, but the engagement shape is different. A Fractional CTO provides recurring or time-bound executive technical ownership for the stage you are in. A full-time CTO becomes appropriate when the company needs permanent leadership across the organisation, hiring, budget, technology, and long-term company strategy.
